Most small dive centres in Bali use the same booking setup: a whiteboard behind the counter, a spreadsheet on someone's laptop, an email inbox, a notebook and, increasingly, WhatsApp messages from guests who found the business on Facebook.
This works for a time. Then two groups arrive for the same boat, or the instructor believed to be available is teaching a course recorded only in someone else's inbox, and it becomes clear that the whiteboard is not a system.
Ceningan Divers opens this summer, and booking is one of the less visible decisions that must be made now rather than in July. Most teams would rather work on the website. The website, however, only brings people in. What happens after they click "book" determines whether they are retained or lost.
When do spreadsheets and email stop working for a dive centre?
Over about four years, through a sponsorship program run with PADI Asia Pacific, we progressed from Assistant Instructor to Master Instructor. During that time, we worked closely with dive operators and helped several of them with their digital and social media plans. Whatever the initial subject, booking problems invariably arose.
The pattern is consistent: the system fails at the handoffs. A guest emails the office. The office enters the booking in the spreadsheet. Someone forgets to copy it to the whiteboard. The boat captain consults the whiteboard. Four places create four opportunities for error.
A dive centre faces greater complexity than most businesses, because several resources are booked at once: a seat on a boat, an instructor with the appropriate rating, equipment in the right size, sometimes a room and sometimes a pickup from the harbour. Each of these can be double-booked independently.
A double booking costs more than any software subscription. One difficult morning with an upset family and a full boat can cost the equivalent of a year of software in refunds, in addition to a one-star review on TripAdvisor.
How do online deposits reduce no-shows?
A deposit is the most effective measure, and also the one owners resist most strongly.
The concern is that asking for payment in advance will lead people to book elsewhere. Some will. A booking without a deposit, however, is only a provisional intention. Travellers change plans frequently, particularly backpackers moving between islands in Indonesia. Some book three centres for the same morning and go to whichever is closest to where they have breakfast.
A deposit, even a small one, changes behaviour. People who have paid something arrive, or at least notify the business that they will not. The boat can then be planned around reliable numbers.
There is an important constraint. Accepting online card payments as a small business in Indonesia is not yet simple. The options are limited, the fees accumulate, and some guests are reluctant to pay through an unfamiliar website. We are still determining which solution to use. Even an imperfect deposit process, however, is preferable to none. In Canada, where accepting cards online is now straightforward, we see no valid argument against deposits for any service with limited places.
What should an online booking system offer?
These are the criteria we are applying to every option.
- Staff can use it on a phone. A dive centre is not an office. The team works on the dock, on the boat and in the gear room. If checking the next day's bookings requires returning to a desktop computer, staff will not do it and will revert to the whiteboard.
- One calendar is the single source of truth. Every channel feeds into it: the website, email bookings, walk-ins, agents and booking sites. When two calendars exist, they eventually conflict, typically on the busiest day of the year.
- It manages resources, not only time slots. A hair salon books a chair. A dive centre books boat seats, instructors and equipment. Many inexpensive booking tools cannot handle the latter.
- Deposits and automatic confirmations. The guest receives a clear email stating what was booked, where to be and when, which reduces follow-up messages asking whether the booking is still confirmed.
- Data can be exported. The business must be able to export its customers and bookings. Software companies are sold, change their prices or close. The guest list belongs to the business.
Which other factors should be considered?
The booking page itself must work on a phone. Many tools still provide a small desktop form that users must pinch and zoom. Google has just announced that from April 21, it will use mobile-friendliness as a ranking signal in mobile search, a clear indication of where traffic is heading. Guests book from their phones, often from a beach bar with unreliable wifi. Requiring them to create an account simply to pay a deposit should also be avoided, since every additional step reduces bookings.
The second factor is integration with other tools: a reminder email the day before, a thank-you message after the dive with a link to leave a review, and bookings transferred to the accounting system without manual re-entry. Some systems provide this as standard, and tools such as Zapier can connect two services without custom development. We prefer to pay somewhat more for a tool that provides this type of automation than to save money and have someone copy figures every evening.
How do you choose a system the team will actually use?
None of this is new. Airlines operated shared computer reservation systems decades before websites existed, and the history of computer reservation systems is worth reading for those interested. The problem they solved is the same one a small dive centre faces: many people selling from the same limited inventory, simultaneously, without selling the same seat twice.
The difference for a small business is that no one will train the staff for a week. The best system is therefore often not the one with the most features, but the one the least technical team member will open without being prompted.
This is the test we are applying. Before purchasing, we give a phone to a team member who did not select the software and ask them to find the next day's bookings and add a new one, while observing without assisting.
If they have difficulty, the search should continue. Otherwise, the whiteboard will remain in use, as it consistently does.
